The death of cold outreach

Our founder spent years at LinkedIn — long enough to watch thousands of people treat their network like a trophy shelf, with almost none of those connections load-bearing. Cold outreach is what you fall back on when you've quietly given up on that network. We think we're near the end of it.

The broken math

Start with the gap; it settles the argument. A cold email to a stranger gets ignored. A warm introduction — made by someone the recipient actually trusts — gets read, and usually answered. That isn't a better subject line. It's a different category of outcome.

The time cost runs the same way. A warm intro is a few minutes: the right person forwards a note, and you're in. Cold is research, sequencing, follow-ups, and a long wait for a reply that rarely comes. Warm is faster and it works better. The one thing cold ever had going for it was scale — and that was always a story we told ourselves.

A cold path versus a warm path: a stranger ignores a cold email, while a warm introduction travels through a mutual contact to reach the target.
Cold reaches a stranger who has no reason to reply. Warm travels through someone you both trust — and arrives credible.

Why we kept going

Because finding the warm path was hard. To route around cold, you had to know who — across your whole company — had a real relationship with your target. That knowledge sat scattered across inboxes, calendars, and people's heads. Nobody could see it, so everyone defaulted to the one move they could make at the push of a button: message strangers.

Cold was never popular because it works. It was popular because it was the only motion that didn't require knowing something you had no practical way to know.

Connections aren't relationships

Here's the uncomfortable part: the thousands of connections in your LinkedIn account are mostly not relationships. Most of that list is a button someone clicked in 2019. A connection records that two people once intersected; a relationship is a reasonable bet that one of them would take the other's call. Only one of them gets you a warm intro.

A connection is a button someone clicked in 2019. A relationship is someone who'd take your call. Only one opens a door.

Real relationships leave real evidence — who you email back, who's on your calendar, who you've worked alongside. That interaction signal is what separates a warm path from a nominal one. Mapped across a whole team, it turns "who do we know at Acme?" from a hopeful Slack message into a question with an answer.

What replaces it

The replacement for cold outreach isn't more automation pointed at strangers. It's the opposite: fewer, warmer touches, routed through the people who already vouch for you.

That's relationship intelligence — the category we're building at Village. Connect your team's email, calendar, and CRM, and it maps the real relationships inside them. Search for any person or company, and it ranks the warmest paths through your network, shows who should make the introduction, and drafts it. The warm path stops being the thing you wish you had time to find and becomes the default move.

None of this asks you to be more connected than you already are. Most teams sit on far more reach than they realize — invisible, spread across dozens of people who never compared notes. The work is making it legible.

The next decade

The shift sharpens as buyers start asking AI assistants who to talk to and how to reach them. When the question becomes "find me a warm path to the VP of Engineering at Acme," the winning answer isn't a cleverer cold sequence — it's a map of real relationships that can produce an actual introduction.

Cold outreach had a good run. It was the best we could do when our networks were unreadable. They aren't anymore. The next decade belongs to the teams that treat their relationships as the asset they always were — and to the tools that finally make them legible.
